The organisation was navigating several strategic priorities at once: a long-term SAP S/4HANA transformation roadmap, the planned sale of part of its non-regulated business, and pressure to reduce long-term operating expenditure without disrupting continuity. A Bluefield roadmap built on clarity, trust and honesty

The challenge

Real pressure to modernise the ERP landscape toward S/4HANA — but with minimal budget, little appetite for disruption, urgent infrastructure and contract renewals, a sensitive organisational landscape, and deep concern about change fatigue. A conventional transformation would have carried serious delivery and organisational risk.

The Phase 0 approach

We began by understanding the organisation before defining the solution — interviewing the full leadership team and engaging more than 400 users, alongside analysis of systems, data, processes and sentiment. The conversations were honest: the organisation wasn't ready for high disruption, a Greenfield rebuild would strain it, and a lift-and-shift wouldn't deliver the value required.

The challenge

The brief was to find significant hidden financial value to support a major strategic purpose. Traditional methods had been exhausted — multiple experts had reviewed the situation and concluded little opportunity remained. Complex asset structures, large data volumes and historical inconsistencies made the value hard to see.

The breakthrough

Rather than accept the obvious conclusion, a small team explored a different hypothesis: what if the value was hidden in the organisation's asset landscape? Combining SAP HANA capability, advanced data analysis, asset-intelligence expertise and deep operational knowledge, they re-evaluated the estate from a fresh perspective — through weeks of analysis, validation and refinement.
